Jewelry Industry Faces 'Adaptation Odyssey' Amidst Evolving Market Dynamics

Sep 03, 2026, 8:53 PM

The latest Q3 2026 'Business of Jewelry Report,' titled 'The Adaptation Odyssey,' released by Hill & Co., a prominent consulting firm in the diamond, gemstone, and jewelry sector, uncovers a striking convergence of insights from various leading experts. Eight specialists, ranging from Harvard Business School to Bain & Company and Signet UK, independently arrived at identical conclusions regarding the industry's current state and future trajectory, underscoring a universal recognition of significant market shifts.

Key findings within the report highlight profound changes in consumer behavior and technological integration. Bain & Company's Claudia D'Arpizio noted a substantial decrease in personal luxury goods purchases between 2022 and 2025, marking an unprecedented downturn for the sector, even as branded jewelry experienced robust 8% annual growth, becoming the top-performing luxury category. Concurrently, the proportion of self-purchased jewelry escalated dramatically from 5% to 40% of total sales over a decade, as observed by Anant Sharma from Matter Of Form. Adding to these insights, Harvard Business School's Dennis Campbell cautioned against the widening chasm between the exponential advancement of artificial intelligence capabilities and the linear pace at which most organizations adopt them.

Furthermore, the report emphasizes the necessity for strategic reorientation. Jennifer O'Brien and Art Tavee of Creative Strategy Incorporated advocate for natural diamonds to embrace a challenger brand mentality rather than that of a defensive incumbent, suggesting that the industry needs to forge a new emotional connection with buyers, akin to the enduring success of the 'A Diamond Is Forever' campaign. Helen Gibb, former Commercial Director at Signet Jewelers, champions a shift to 'profit-per-gram' over 'profit-per-piece,' viewing gold as active capital rather than stagnant inventory. Jennifer Gonzalez from Studio & Marie pointed out the obsolescence of a purely B2B audience, as wholesale buyers now apply retail customer standards to brands, with brand loyalty becoming increasingly generation-specific. Finally, Ehmad Zubair, CEO of Cogent Labs and Hill & Co.'s AI partner, stressed that substantial returns from AI often stem from small-scale automations implemented by frontline staff, rather than grand executive-led initiatives.

In essence, the jewelry industry is navigating a period of unprecedented transformation, requiring agility and foresight to succeed. Businesses must embrace new strategies that prioritize evolving consumer demands, leverage technological advancements, and redefine traditional operational paradigms. By actively adapting to these dynamic forces, the industry can ensure sustained relevance and foster a vibrant, innovative future.
